Should you park ₹15 lakh in 2–3 EV cargo vehicles for side income?

The plan: buy 2–3 electric three- & four-wheeler cargo vehicles, attach them to logistics platforms (Porter, LoadShare, Shadowfax…) and chase direct contracts from factories & distributors around Hyderabad. We researched the vehicles, the subsidy money, the platform economics, the contracts, and the honest numbers. Here's everything — including the uncomfortable parts.

01 · The honest verdict

Good plan. Terrible default execution.

Your idea is sound — Hyderabad has the demand (pharma, FMCG, e-commerce, mandis), the state has the incentives, and EVs cut running costs by 60–80% vs diesel. But the standard version of this plan — buy EVs → attach to an app → collect money — currently breaks even when you hire drivers. The winners are doing something different.

Meet Ravi. Ravi bought a Mahindra Treo Zor (₹3.7L on-road) and attached it to Porter. First month, hired driver, app-only trips: gross ₹26,000. Minus ₹2,000 charging, ₹17,000 driver salary, ₹1,000 insurance/maintenance, ₹6,300 EMI → he lost ₹300. Month two, he drove it himself in the mornings and got a small FMCG distributor in Nacharam to give him 2 fixed rounds a day: gross ₹32,000 → ₹16,700 in his pocket. Same vehicle. The difference was never the vehicle — it was where the trips came from and who drove.

What works

What hurts

  • Aggregator-only + hired driver ≈ break-even (see Ravi above) — the app takes ~15%, the driver takes 60%
  • ₹10L+ 4W (Ace EV class) is heavy — ₹19k EMI needs ₹45k+ gross before it pays you
  • Driver attrition & downtime — a vehicle idle 10 days/month kills the model
  • Platform rate cuts — Porter drivers openly complain about per-km rates and suspensions on X
  • Subsidy & tax-exemption deadlines — exemptions may end Dec 2026; check before you buy

The winning play

  • Phase 1: 1× 3W, owner-driven, attached to 2 apps + 1 fixed distributor contract
  • Phase 2 (month 4–6): add 2nd 3W with a hired driver only after you hold a contract that covers his salary
  • Phase 3 (month 9–12): add the 4W only with a committed monthly contract (₹55k+) in hand
  • Target state: 2×3W + 1×4W, contract-anchored, ₹25–45k/month net with drivers — ₹50–70k if you drive one yourself

Cheaper 4W alternative worth a test drive:

Euler Turbo EV 1000 — 1-tonne, 180km, ₹5.99L (eulermotors.com). Nearly half the Ace EV's price for a similar payload class. Tata's new Intra EV (₹11.95L, 211km) and Ace Pro EV are also out — compare dealer quotes before deciding.

Scenario A — app-only, hired drivers

  • Total investment: ~₹15.5–18L (on-road, pre-subsidy)
  • Gross: ₹75–90k/mo across 3 vehicles
  • Drivers: −₹52k · Power: −₹6.5k · Ins+Maint: −₹4.5k · EMIs: −₹31.5k
  • Net: ≈ −₹10k to +₹5k/month
  • Verdict: don't do this. Every rupee of margin is eaten by driver salary and EMI.

Scenario B — contract-anchored, hired drivers (recommended target)

  • Verdict: viable side income — 2–3 yrs payback, asset remains yours. Add owner-driving → ₹40–55k.

Scenario C — owner-driven + contracts (full-time hustle)

  • You drive the 4W, 2 hired drivers on contract-anchored 3Ws
  • Gross: ₹125k/mo, drivers −₹34k only
  • Net: ₹55–70k/month
  • Verdict: strong income — but it's a second job, not passive.

EMIs dominate: ~₹31.5k/month on a 3-vehicle fleet financed at 20% down. Every model above assumes you survive 10 idle days a quarter — that's the real enemy, not fuel.

The government is still paying you to do this

PM E-DRIVE (₹10,900 crore fund, in force since Oct 2024) is the current national scheme. Telangana stacks state benefits on top. Verified numbers:

Walk in with a one-pager, not a pitch
₹32–38k/month for a dedicated 3W (driver included), 26 days, POD (proof of delivery) via WhatsApp, your vehicle, your insurance. EV = zero pollution (matters for food & pharma), quiet early-morning runs (mandis, stores).
Week 2–3
Offer a 7-day free trial
Nobody says no to a free week. Deliver on time every single day. Then convert to a 3-month paid contract with a 15-day exit clause both ways.
Week 4
Stack the second client on the same vehicle
Morning run for client A (kirana), afternoon for client B (godown transfers). One vehicle, two invoices, ₹40k+ gross.
Month 2–3
Only now add a hired driver
The contract covers his ₹17k salary. Attach the vehicle to Porter/LoadShare for the gaps. Target: 70% contract + 30% app income.
Month 4–6
Scale to 3 vehicles — one client at a time
Each new vehicle gets a signed contract before delivery. This is the discipline that makes the whole plan work.
Contract essentials before you sign:

① Payment terms (15–30 days, ask for advance from month 2) ② minimum monthly runs clause ③ damage/claims responsibility ④ fuel/charging is yours, parking & tolls theirs (negotiate) ⑤ 1-month lock-in then 15-day exit ⑥ your branding on the vehicle = free advertising. What will actually go wrong

Driver quits / no-shows

  • Vehicle idle = ₹0 income but EMI continues
  • Fix: 2 drivers per vehicle (one full-time, one backup), attendance-linked bonus, vehicle only released to verified drivers; keep a hiring pipeline (job boards, porter app drivers looking to switch)

Platform rate cuts / fewer orders

  • Porter drivers on X regularly complain about per-km rates and suspensions
  • Fix: never depend on one app — attach to 2 apps + 1+ contract; contracts insulate you from app economics

Battery & downtime

  • Commercial use degrades batteries faster; warranty ≠ coverage for abuse
  • Fix: buy only with 5–7 yr battery warranty; charge on the ₹6/kWh home/commercial meter at night, use fast chargers sparingly; avoid deep discharges — train drivers on SoC discipline

Subsidy / policy expiry

  • PM E-DRIVE is fund-limited; Telangana road-tax exemption possibly ends Dec 2026
  • Fix: verify the subsidy is sanctioned on your booking (dealer gives you the e-3W incentive claim reference) before paying; factor unsubsidised cost into the calculator

Resale value & finance risk

  • EV resale is immature; if the plan fails, you sell at a loss
  • Fix: start with ONE 3W you could repay from salary alone; keep EMI ≤ 30% of your primary income; 20%+ down payment

Insurance & accidents

From idea to first vehicle

Days 1–7
Verify the money on paper
Dealer quotes for Zor Grand + Ape FX Maxx + Euler Turbo in Hyderabad. Confirm PM E-DRIVE e-3W incentive eligibility & claim process for your booking. Check Telangana road-tax exemption status (Dec-2026 question). Check your CIBIL + NBFC pre-approval (Chola, Shriram, Hero FinCorp, Tata Motors Finance).
Days 8–14
Test-drive the demand, not just the vehicle
Walk the Medchal corridor & Nacharam. Talk to 10 distributors. Ask one question: "What do you pay for a tempo/auto per day right now?" You'll learn the local rate card for free.
Days 15–21
Get the contract BEFORE the vehicle
Land one 3-month commitment at ₹30–38k/mo (offer the free trial week). If you can't get a contract in 3 weeks of effort, that's the market telling you something — reconsider before buying.
Days 22–30
Buy vehicle #1, register, attach
Finance at 20% down. Apply the subsidy. Register commercial. Attach to Porter + LoadShare the same week. Start owner-driving.
Month 2
Prove the unit economics
Track every rupee: gross/day, km, kWh, downtime. Your target: ₹900+/day net-of-EMI owner-driven. If real numbers miss the model by 20%+, fix before scaling.
Month 3–6
Scale with contracts in hand
Vehicle #2 (another 3W, hired driver, contract-anchored), then #3 (Euler Turbo 1000 4W) only when it has a ₹55k+/mo commitment. Review quarterly: if 2 consecutive months net < plan, stop buying and consolidate.
